# AI coaching for sales reps: why the most useful part happens after the call

By: Andrew Maryasov · Aug 14, 2026 · 7 min read

People usually picture “AI coaching for a sales rep” as a prompt in the rep's earpiece mid-conversation. It works differently: after the call, the system transcribes the conversation, scores it against your checklist and returns a specific recommendation — before the rep dials the next customer. Where the result lands depends on your CRM: in Bitrix24 it goes straight into the deal card; for other systems, into the analytics dashboard or through a connector built on request. It's the difference between “AI talks for you” and “AI shows you exactly what to fix.”

The most useful part happens after the call, not in the earpiece

A note for Ukrainian readers up front: Aelo's native integration is built for Bitrix24, which is unavailable in Ukraine. Conversation analysis doesn't depend on the CRM and works without Bitrix24 too — results land in the analytics dashboard, and writing them into the card in your own CRM takes a connector built on request. Details are in the section “What does this mean for Ukrainian businesses?”

## Why doesn't manual call review scale?

A head of sales who listens to the calls personally runs into the arithmetic. Say it takes thirty minutes to review one call and take notes, the team has ten reps and makes 200–300 calls a day. Even with half of every day spent on it, coverage will still be symbolic.

In large contact centers, manual quality control has traditionally covered only a small sample of interactions — low single-digit percentages. For small B2B teams we assume a more optimistic 5–10%, because they handle fewer calls. Even at the top of that range, that means 9 out of 10 conversations are never seen by anyone except the rep and the customer.

Worse than the percentage itself is how the sample gets built. It is almost never random. What gets replayed is the call a customer complained about, or the one where the deal fell apart. The result is a systematic bias: the head of sales studies disasters and never sees the gray zone — conversations that ended with a polite “we'll think about it” and quietly never reached the next step. That is where most of the lost revenue hides, and that is exactly where manual QA doesn't reach.

As a result, the conversation with a rep is built on two or three remembered episodes instead of a picture of all their work. That isn't coaching; it's going over anecdotes.

## Why is a “real-time prompt” the wrong goal?

When a business asks for “AI prompts for the rep,” it usually has a movie scene in mind: the rep is talking to a customer and a line pops up on the side — “ask about the budget.” The idea is appealing, which is exactly why it's worth saying plainly: this isn't what delivers results, and we deliberately don't do it.

A person can't hold a live conversation and read instructions off to the side at the same time: the prompt doesn't help, it scatters attention, and the customer hears the pause. Then there's simple physics: to generate a meaningful recommendation, the system has to recognize the speech, understand the context of the dialogue and match it against the methodology — and the conversation doesn't wait.

A prompt in the moment doesn't build a skill either. A rep who follows commands from a screen will be the same rep the next time the screen isn't there: they become dependent on the prompter, not stronger.

A working cycle looks different. The conversation ends, the system breaks it down, the rep gets a score and one specific recommendation — and has it in mind when dialing the next number. The skill grows between calls, not inside them.

## What exactly does AI evaluate after the conversation?

Technically the chain is simple: the recording goes into the system, a speech recognition system produces the transcript, and a language model matches the dialogue against your checklist and returns a structured evaluation.

The key word here is “your.” A generic verdict like “the call is a 7 out of 10” is worth nothing, because it doesn't point to an action. A working checklist is made of checks that the text of the conversation answers unambiguously:

- Whether the rep found out who makes the decision, and whether that person is on the call.
- Whether anyone asked about the budget or a ballpark figure.
- The next step — with a specific date, not “we'll call you sometime.”
- How objections were handled: whether the rep answered on substance or agreed and backed off.
- How much the rep talked and how much the customer did.
- Promises the company can't keep.

The last item often turns out to be the most valuable and the most unpleasant: it is the one that finds what you later have to answer for legally.

These checks add up to a score for each conversation and, more importantly, a trend for each rep over the month. What you see is not “Taras is doing great” but “Taras consistently fails to agree on a next step in conversations longer than 15 minutes.”

## How does the result reach the rep?

A rep won't open an analysis that sits in a separate dashboard. That is the main reason QA projects die: the data exists, but behavior doesn't change. So the result has to be delivered where the person already works — the deal card.

In practice that means three things: metric fields in the card itself, a report in the deal timeline with a recommendations section on what the rep should fix, and a notification to the head of sales when the score is below the threshold. Aelo, a product of our AI division Grow2.ai (aelo.cloud), does this.

The target is a result in the card about two minutes after the call ends. Two minutes is the bar we set for the product, not an averaged measurement from client implementations: we don't publish figures we can't back with primary data.

Aelo works with any CRM: conversation analysis doesn't depend on it. The native integration is built for Bitrix24 — there the result goes straight into the deal card. A connector to your CRM is built on request: an estimate within one working day, delivery in two to three weeks.

## What does this mean for Ukrainian businesses?

Aelo's deepest integration is built for Bitrix24 — a system Ukrainian businesses cannot use. Since 1 June 2023, following sanctions imposed by Ukraine's National Security and Defense Council (NSDC), Bitrix24 cloud portals have been inaccessible to Ukrainian users. For clients in Ukraine it isn't a candidate and we don't recommend it — we have a separate guide to choosing a CRM for the Ukrainian market.

What already works for a Ukrainian team today: the conversation analysis itself doesn't depend on the CRM. Recordings can be supplied in three ways — directly from telephony (Binotel, Ringostat, Unitalk, Stream Telecom), by manual upload or through Aelo's public upload API if you have your own developers. Transcription, checklist scoring and per-rep trends work in all three cases.

Until there is a connector to your CRM, the gap between “the data exists” and “behavior has changed” has to be closed by hand: scores and recommendations are exported from the analytics dashboard and reviewed in a regular one-on-one. It works, but it rests on the discipline of the head of sales — exactly the discipline the connector later makes unnecessary. So plan it this way: scoring and coaching recommendations today, automatic delivery into the card in your CRM once the connector has been built for you.

## Where do you start?

What eats the most time in a project like this isn't connecting the system but agreeing on what counts as a good conversation.

Start with a checklist on a sheet of paper, before any automation. Ten items, each with an unambiguous answer. Then take twenty real calls and score them twice: once by hand, by the head of sales, and once by the system. The discrepancies will show where an item's wording is vague — and it's the checklist you need to fix, not the model. In practice the item that falls apart most often is “needs discovery”: everyone understands it differently, and until you break it into two or three specific questions, no two people's scores will match.

Once the scores match, switch on delivery to the CRM and start with a single trigger: a notification when the score is below the threshold. Not ten notifications — one. The team needs time to get used to the idea that the system is a mirror, not an overseer.

Only after that does it make sense to expand — to chats, to other pipelines, to weekly trends for the team meeting.

AI runs your checklist on the thousandth call with the same rigor as on the first. It can't write that checklist for you.

If you want to see what your checklist shows on your real calls, send us twenty recordings through the form on the Contact page. In return you'll get a discrepancy report: where the system's score diverged from the one your head of sales gave, which checklist items deliver the biggest gain and which only create noise.

## Frequently asked

What is AI coaching for sales reps?

It is automatic scoring of every conversation against the company's checklist, followed by a specific recommendation to the rep on what to fix. Unlike manual QA, where the head of sales listens to a sample of calls, AI goes through every conversation and shows the trend for each rep rather than isolated episodes.

Does AI prompt the rep during a conversation with a customer?

No. The analysis happens after the call or chat ends, not in real time. It's a deliberate choice: a prompt in the moment scatters the rep's attention and doesn't build a skill. The result of the evaluation appears in the deal card after the conversation — before the next contact with the customer.

How long does it take to analyze one call?

Aelo's target is a result in the deal card about two minutes after the conversation ends. That is the bar for the product, not an averaged measurement from client implementations.

Can you automate sales QA without Bitrix24?

Yes. Transcription and checklist scoring don't depend on the CRM: recordings come directly from telephony (Binotel, Ringostat, Unitalk, Stream Telecom), by manual upload or through the public upload API. Automatically writing the result into another CRM's card is done by a connector built on request: an estimate within a working day, delivery in two to three weeks. Until then, results are available in the analytics dashboard.

Is this suitable for Ukrainian companies, given that Bitrix24 is under sanctions?

For conversation analysis, yes: it doesn't depend on the CRM. Bitrix24 itself has been inaccessible to Ukrainian businesses since 1 June 2023 because of NSDC sanctions, so we don't recommend it to clients in Ukraine; in EU markets we implement it as a Gold Partner. We have a separate guide to choosing a CRM for the Ukrainian market.

How is this different from the call statistics built into a CRM?

Built-in statistics count the number and length of calls. They don't know whether the rep identified the decision-maker or whether a next step with a date was agreed. AI scoring works with the content of the conversation against your criteria, not with metadata.

Won't reps see this as surveillance?

The risk is real, and it depends on how you launch. What works in practice is starting with a single trigger and showing each rep their own trend rather than a team ranking. When people see that the system gives them specific advice rather than grounds for a penalty, the resistance fades quickly.
